- Transaction Failure Rates: A spike here means you are actively losing money. "If my transactions are failing, I'm just going to go to another vendor," Demilade notes.
- Conversion Rates (by Channel): The marketing team needs to make real-time decisions on ad spend. Is Facebook outperforming TikTok? Knowing this allows them to double down on what’s working, right when it matters most.
Step 2: Audit Your Infrastructure to Guarantee Speed
Once you know what you need to measure, you have to ask a hard question: can our current infrastructure even handle the speed we need?
"Sometimes it's easy to say, 'Yeah, I want my data quickly,' but if you're not using warehouses that are built for faster processing times...you're wasting time," Demilade says.
And the data backs him up: fewer than 1 in 5 retail & consumer organizations report having full-stack observability, meaning most teams don’t actually have end-to-end visibility into their systems when it matters most.
Before you optimize a single model, you must ensure your data warehouse and dashboarding platforms are capable of the low-latency refreshes you'll require.
Step 3: Isolate and Optimize Critical Models to Ensure Performance
Now, identify the specific data models that power your critical "war room" metrics. These models are your top priority. Once you've isolated them, the goal is to optimize them for maximum speed.
Demilade suggests two key tactics:
- Keep Them Incremental: Incremental models don't rebuild from scratch every time they run. Instead, they cleverly process only the new data since their last run, drastically reducing computation time.
- Use Smart Sorting: This acts as a critical lever for performance and cost by enabling the database engine to perform highly efficient data pruning.
Step 4: Create a Dedicated "Fast Lane" to Simplify Troubleshooting
Your critical Black Friday models shouldn't be stuck in traffic with all your other, less urgent data jobs. Demilade stresses the importance of isolating them.
“The goal is to isolate your critical jobs. That way, when something breaks, you can find the problem instantly instead of wasting time.”
And the stakes are clear: Gartner estimates the average cost of IT downtime at $5,600 per minute for large companies, and during peak periods like Black Friday that figure only multiplies with higher order volumes.
By building a separate run, you’re forced to select the handful of models that are absolutely essential. This creates a lean, self-contained workflow where dependencies are crystal clear.
Step 5: Set a Cadence That Balances Speed and Cost
How often should your models run? Ten minutes? An hour?
Running jobs too frequently gets you near-real-time data but can send costs soaring, as compute is the most expensive part of your data stack.
Running them too slowly saves money but defeats the purpose of your preparation.
The key is to find the perfect balance between business value and cost.
While it varies, Demilade finds that for many companies, a 45-minute interval is a great starting point that provides timely insights without breaking the bank.
Step 6: Align the Team to Enable Swift Action
Your tech stack can be perfect, but the day will still be a failure if the teams aren't aligned. The final and most important step is communication.
The executives, operations, marketing, and data teams must be on the same page about the plan. Who is watching which dashboard? What is the protocol if a key metric goes red? Who has the authority to make a decision based on the data?
Aligning every stakeholder will ensure the big day goes smoothly.
